One Skill. Three Revenue Streams. Here's the Map.
The most common mistake mission-driven leaders make when they first try to monetize their expertise: they think in one dimension.
They write a book. Or they start a course. Or they take on coaching clients. And when that one thing doesn't immediately produce the income they need, they conclude that monetizing their skill "doesn't work."
It works. They just stopped one layer too early.
Here's the model I use with every client in the Monetization Method — what I call the Three-Layer Offer Stack.
The Core Idea: One Skill, Three Markets, Three Price Points
Every monetizable skill can be packaged in at least three ways:
- A live experience (workshop, masterclass, keynote, retreat)
- An ongoing relationship (coaching, consulting, advisory, retainer)
- A scalable product (course, template, guide, digital download, book)
These aren't three different businesses. They're three expressions of the same expertise, serving the same audience, at three different price points and levels of access.
Let me walk through a real example.
Example: A Former Teacher Who Knows Classroom Management
Let's say you spent 15 years teaching middle school. You mastered something most teachers never crack: how to manage a room of 30 distracted kids and create an environment where actual learning happens.
That expertise is worth real money. Here's how you stack it.
Layer 1 — The Live Experience ($97–$497)
A 90-minute virtual workshop: "The Three-System Classroom: How to Manage Behaviour Without Losing Your Mind."
You run it monthly via Zoom. 20–30 participants per session. $150/seat.
20 participants x $150 = $3,000 per workshop.
You run it twice a month: $6,000/month from a skill you already have.
The workshop serves as lead generation for everything else. People who love it want more of you.
Layer 2 — The Ongoing Relationship ($500–$2,500/month)
Some of those workshop participants are school administrators, curriculum directors, or private school founders. They don't just want the workshop — they want ongoing help.
This is your consulting retainer. Two calls per month, email access, review of their specific situation. $1,000–$2,500/month per client.
Three retainer clients: $3,000–$7,500/month.
This is where the income gets serious without the output becoming unsustainable. You're not adding complexity — you're adding depth to relationships you've already built.
Layer 3 — The Scalable Product ($27–$297)
Now you've run the workshop 10 times. You've refined the content. You know the questions people always ask. You know the objections. You know the moments where people have breakthroughs.
You record a self-paced version. Add worksheets. Maybe a private community. Price it at $197.
This runs while you sleep. 10 sales a month is $1,970 in passive income from content you've already created.
The Math on the Full Stack

Why Most People Only Get to Layer 1 (and Quit)
Running one workshop at $150/seat doesn't feel like enough. And it isn't — alone.
The error is treating the workshop as the destination rather than the entry point.
Every workshop you run is building an audience for your retainer. Every retainer client is giving you the case studies and objections that make your digital product 10x better. Every digital product sale is putting people into a world where they eventually want your live experience.
They feed each other. But only if you build all three.
How to Start This Week
You don't need all three layers working before you make money. You start with Layer 1.
This week:
- Identify the one skill people most often ask you about. (Use the free Skill Audit tool if you're not sure.)
- Write one workshop title. Format: "How to [achieve specific outcome] without [common frustration]."
- Price it. Start at $97. You can raise it after your first run.
- Send 10 personal messages to people who would benefit. Don't post. Message.
That's it. Layer 1 launched.
Then you build Layer 2 from the people who loved it. Then Layer 3 from the content you've refined.
